The hiring mistake I made at $8k MRR

At around $8,000 MRR I made the classic mistake: I hired to solve a feeling instead of a problem.

The feeling was that I was too busy. The problem I should have been solving was that I had no documented processes.

I hired a junior account manager to "help with client communication." Three months later I let them go. The agency was slower, the clients were more confused, and I had spent a significant chunk of the month's profit on a salary that made things worse.

Here is what I got wrong.

I hired before I had a process to hand off

When someone new joins, they need to understand how things work. If "how things work" exists only in your head, hiring does not scale the work — it just adds a person who needs constant guidance.

I had no documented client onboarding. No standard for how reports were formatted. No template for how we communicated deliverables. Every decision still went through me. The account manager was spending most of their time asking me questions, which meant I was doing more communication work than before they joined.

I hired for the wrong role

The thing I actually needed was a process builder, not a communicator. Someone to sit down with me for two weeks and turn everything in my head into a documented system. That is a specific skill. An account manager does not have it — their skill is running systems that already exist.

What I did instead (eventually)

I took a week and wrote everything down. Every client touchpoint, every deliverable format, every communication template, every reporting schedule. It was painful. It took longer than expected.

Then I hired again — this time for someone whose explicit job was to run that documented system, not invent one.

That second hire worked. Completely different experience.

The rule I took from this

Do not hire until you can write down the exact work you want someone to do. If you cannot write it down, you are not ready to hire.

The test: write a job description that a competent person could follow without asking you a single question in the first two weeks. If you cannot write that description, you do not have a process. You have a dependency.
